PLANNING & PRODUCTIVITY

The language of organizing work—identifying what is needed, removing what is in the way, using resources effectively, and protecting production before problems reach the crew.

BOTTLENECK

The point in a process where limited capacity restricts the flow or production of the overall operation.

Across the Table: Adding people or working harder somewhere else doesn't necessarily improve production. We have to identify what is actually limiting the work.

Use It — Field: “We've got plenty of installers. Testing is what's holding us up.”

Use It — Management: “Labor isn't our bottleneck. Testing capacity is currently limiting completed production.”

CAPACITY

The amount of work a person, crew, piece of equipment, process, or operation can reasonably handle within a given period.

Across the Table: Having more work available doesn't mean we have the capacity to perform it. Capacity forces us to compare demand against what our resources can realistically produce.

Use It — Field: “This crew can realistically finish four of these a day. Giving them six doesn't make six happen.”

Use It — Management: “Current crew capacity is approximately four installations per day, so the six-per-day target requires additional resources or a change in execution.”

CONSTRAINT

Anything that limits, delays, or prevents planned work from starting, continuing, or finishing as intended.

Across the Table: A constraint gives a problem a name and makes it manageable. Material, access, manpower, equipment, approvals, information, or another trade can all constrain the work.

Use It — Field: “We can't start that area until electrical is finished.”

Use It — Management: “Electrical completion is the current constraint preventing installation in that area.”

DEPENDENCY

A relationship where one activity, decision, resource, or condition relies on another before it can proceed as planned.

Across the Table: Field crews often describe dependencies as “we need them to finish before we can start.” Identifying the dependency makes that relationship visible in the plan.

Use It — Field: “We can't set the equipment until the pad is finished.”

Use It — Management: “Equipment installation is dependent on completion and acceptance of the equipment pad.”

LOOK-AHEAD PLANNING

Planning upcoming work far enough in advance to identify what will be needed and remove obstacles before they affect execution.

Across the Table: A look-ahead isn't just a shorter schedule. Its value is finding material, access, manpower, information, equipment, trade, or approval problems while there is still time to do something about them.

Use It — Field: “We're good today. I'm checking what we need for next week before it becomes tomorrow's problem.”

Use It — Management: “Our look-ahead identified two material constraints affecting next week's work, and we're addressing them before mobilization.”

PREREQUISITE

Something that must be completed, available, approved, or verified before another activity can begin.

Across the Table: A prerequisite answers a simple planning question: What has to be true before we can start?

Use It — Field: “Don't send the crew until power, access, and material are confirmed.”

Use It — Management: “Power availability, site access, and material delivery are prerequisites for crew mobilization.”

READINESS

The condition of having the necessary information, materials, access, resources, approvals, and preceding work in place to execute an activity effectively.

Across the Table: A date on the schedule doesn't make work ready. Readiness asks whether the field can actually execute when that date arrives.

Use It — Field: “The schedule says start Monday, but we're not ready. Half the material isn't here.”

Use It — Management: “The activity is scheduled for Monday, but current readiness is insufficient because required material remains outstanding.”

RESOURCE ALLOCATION

Assigning available people, equipment, materials, time, or other resources where they can best support the work.

Across the Table: Field leaders do this constantly when they move people or equipment between tasks. The management term connects that decision to priorities, production, cost, and schedule.

Use It — Field: “I moved two guys over there because that work needs to finish first.”

Use It — Management: “I reallocated two installers to the higher-priority activity to protect planned production.”

ROOT CAUSE

The underlying reason a problem occurred—not merely the symptom that made the problem visible.

Across the Table: Correcting what happened gets the work moving again. Finding the root cause helps prevent the same problem from happening again.

Use It — Field: “We keep fixing the same problem. We need to figure out why it keeps happening.”

Use It — Management: “We've corrected the immediate issue, but we're evaluating the root cause before releasing the remaining work.”

WORKFLOW

The way work moves through people, tasks, decisions, materials, and processes from beginning to completion.

Across the Table: When production is poor, the crew isn't automatically the problem. The workflow itself may create waiting, unnecessary movement, repeated handling, or bad handoffs.

Use It — Field: “We're wasting too much time walking back for material. Stage everything before we start the next one.”

Use It — Management: “We're changing the material-staging workflow to reduce nonproductive movement and improve productivity.”

ACTUAL VS. PLANNED

A comparison between what actually happened and what was expected to happen.

Across the Table: The gap between planned and actual performance gives us something specific to investigate instead of relying on whether the job feels ahead or behind.

Use It — Field: “We planned to finish five today and got three done.”

Use It — Management: “Actual production was three installations against five planned. We're reviewing the cause of the variance.”

ASSUMPTION

Something accepted as true for planning purposes even though it has not yet been verified.

Across the Table: Assumptions are necessary, but they become dangerous when everyone forgets they were assumptions and starts treating them as facts.

Use It — Field: “We're assuming the material will be here Tuesday, but nobody has confirmed it yet.”

Use It — Management: “The current plan assumes Tuesday material delivery. That assumption remains unverified and represents a schedule risk.”

CREW LOADING

The number and mix of people assigned to a crew or activity based on the work that needs to be performed.

Across the Table: More people doesn't automatically mean more production. Crew loading should match the available work, required skills, workspace, and capacity of the operation.

Use It — Field: “There's no reason to put eight guys in there. They'll just be working on top of each other.”

Use It — Management: “I'm limiting crew loading to five because the available workspace won't support additional productive labor.”

CYCLE TIME

The amount of time required to complete one full unit or repeatable cycle of work.

Across the Table: Cycle time helps us understand how quickly work can move through a repeatable process and where time is being gained or lost.

Use It — Field: “The first one took three hours. Now that we've got the process down, we're doing them in about two.”

Use It — Management: “Cycle time improved from three hours to approximately two hours per installation as the crew standardized the process.”

EFFICIENCY

How well time, labor, equipment, materials, or other resources are used to produce the required result with minimal unnecessary effort or waste.

Across the Table: Efficiency isn't simply doing the work faster. It's removing unnecessary effort while maintaining safety, quality, and the required result.

Use It — Field: “Stage everything once so we're not making five trips back to the truck.”

Use It — Management: “We're improving efficiency by staging the required material before the activity begins.”

HANDOFF

The transfer of work, information, responsibility, or control from one person, crew, trade, or phase to another.

Across the Table: A weak handoff creates gaps where everyone assumes somebody else owns what happens next.

Use It — Field: “Before you leave, make sure second shift knows what's finished and what's still open.”

Use It — Management: “We're formalizing the shift handoff so remaining work, constraints, and ownership are clear.”

LEADING INDICATOR

A measure or condition that can provide early warning of future performance or problems before the final result is known.

Across the Table: Completed production tells us what already happened. A leading indicator helps us see what may happen next. Material readiness, unresolved constraints, staffing, and inspection trends can all provide early warning.

Use It — Field: “We're still making production today, but we're almost out of material.”

Use It — Management: “Current production remains on plan, but declining material availability is a leading indicator of potential production loss later this week.”

LOST TIME

Work time that was available but could not be productively used because of waiting, delays, interference, missing resources, or other preventable conditions.

Across the Table: Lost time converts a field delay into measurable impact. Knowing why the time was lost is more useful than simply reporting that the crew had a bad day.

Use It — Field: “We lost two hours waiting for access this morning.”

Use It — Management: “The crew experienced two hours of lost time due to delayed site access.”

PRIORITY

The relative importance or urgency assigned to work when multiple activities compete for limited time or resources.

Across the Table: Everything can't be the highest priority. Setting priority tells the field what should be protected when resources or time force a choice.

Use It — Field: “Leave that for now. Getting this room ready for tomorrow comes first.”

Use It — Management: “I'm prioritizing equipment-room readiness because tomorrow's installation depends on it.”

THROUGHPUT

The amount of completed work that successfully moves through an entire process during a given period.

Across the Table: Individual crews can look busy while total completed output stays low. Throughput measures what actually makes it through the full process.

Use It — Field: “We're installing six a day, but testing can only finish four, so we're stacking unfinished work.”

Use It — Management: “Installation capacity exceeds testing capacity, limiting total throughput to four completed units per day.”

FORECAST

The current prediction of where the work is likely to finish based on what is known today.

Across the Table: The plan tells us what we intended to happen. The forecast tells us what we now believe will happen based on actual production, remaining work, and current conditions.

Use It — Field: “At the rate we're going, we're looking at Thursday instead of Wednesday.”

Use It — Management: “Based on current production and remaining scope, I'm forecasting completion for Thursday.”

LABOR HOURS

The total amount of work time used by the people assigned to an activity, task, or project.

Across the Table: Headcount alone doesn't tell us what the work consumed. Labor hours let us compare the effort used against the amount of work completed.

Use It — Field: “We had four people on it for six hours, so that's 24 labor hours.”

Use It — Management: “The activity consumed 24 labor hours against the 16 hours planned.”

MITIGATION

An action taken to reduce the likelihood or impact of a known risk or problem.

Across the Table: Mitigation is what we do before or during a problem to reduce its effect. It turns “this might hurt us” into “here's what we're doing about it.”

Use It — Field: “The lift has been acting up, so I've got a backup reserved.”

Use It — Management: “We've mitigated the equipment risk by securing a backup lift before tomorrow's work.”

PLANNED PRODUCTION

The amount of work expected to be completed during a defined period based on the current plan.

Across the Table: Planned production gives the crew and management a common target. Without one, we can report what happened but can't objectively say whether performance met the plan.

Use It — Field: “We need five completed today to stay where we're supposed to be.”

Use It — Management: “Today's planned production is five completed installations.”

PRODUCTION RATE

The amount of completed work produced within a given period of time.

Across the Table: Production rate turns “we're moving pretty good” into something that can be measured, forecast, and compared against the plan.

Use It — Field: “This crew is averaging four installs a day.”

Use It — Management: “Our current production rate is four installations per day, which supports the planned completion date.”

PRODUCTIVITY

How efficiently resources are converted into completed work.

Across the Table: Production tells us how much work got done. Productivity asks what it took to produce it. More production doesn't automatically mean better productivity if it required disproportionately more labor or resources.

Use It — Field: “We got the same amount done with four people today that took us six yesterday.”

Use It — Management: “Production remained constant while labor hours decreased, so crew productivity improved.”

RECOVERY PLAN

A defined set of actions intended to regain lost time, production, or performance after the work has fallen behind the plan.

Across the Table: “We'll make it up” isn't a recovery plan. A recovery plan identifies what will change, what resources are required, how much time can realistically be recovered, and what new risks the plan creates.

Use It — Field: “We lost two days. We're adding a second crew and splitting the remaining work by area.”

Use It — Management: “Our recovery plan adds a second crew and parallelizes the remaining work to recover the two-day schedule loss.”

RESOURCE LOADING

Assigning specific quantities of labor, equipment, or other resources to planned activities over time.

Across the Table: A schedule can show when work should happen without proving we have enough resources to perform it. Resource loading connects the plan to what the work actually requires.

Use It — Field: “The schedule has both areas starting Monday, but I've only got one crew.”

Use It — Management: “The current schedule requires two concurrent crews, but our resource loading only supports one.”

UTILIZATION

The degree to which an available resource is being productively used.

Across the Table: A person can be onsite and getting paid without being productively utilized. Utilization helps distinguish having resources from actually being able to use them.

Use It — Field: “I've got six people here, but only three can work until access opens up.”

Use It — Management: “Crew utilization is currently limited because site access only supports one work area.”

VARIANCE

The difference between what was planned or expected and what actually occurred.

Across the Table: Variance tells us where reality departed from the plan. The important question after identifying a variance is why it happened and whether it requires action.

Use It — Field: “We planned five and finished three, so we're two short today.”

Use It — Management: “We have a negative production variance of two installations against today's plan, and we're evaluating the cause and recovery impact.”

ACTIVITY

A defined piece of work that consumes time and may require labor, equipment, material, information, or other resources to complete.

Across the Table: In the field, we often call it a task or simply “the work.” In a schedule or project plan, defining it as an activity allows us to assign duration, resources, relationships, and progress.

Use It — Field: “We need to finish setting the cabinets before we start pulling cable.”

Use It — Management: “Cabinet installation is the predecessor activity to cable installation in this area.”

CRITICAL CONSTRAINT

A constraint with enough impact to threaten a major activity, milestone, production target, or project completion if it is not resolved.

Across the Table: Not every constraint deserves the same level of attention. Calling one critical communicates that it needs priority because the available time or alternatives are running out.

Use It — Field: “If we don't get that crane tomorrow, we miss the only day we can set this equipment.”

Use It — Management: “Crane availability is now a critical constraint because losing tomorrow's lift will affect the planned equipment-set milestone.”

INTERFACE

The point where two people, trades, systems, scopes, or processes connect and must work together correctly.

Across the Table: Many project problems occur at the edge between responsibilities rather than inside one person's work. Identifying the interface makes that handoff or connection something we can manage.

Use It — Field: “Our conduit ends here, and their equipment starts here. We need to make sure both sides match.”

Use It — Management: “We need to coordinate the electrical and equipment interface before installation to avoid a field conflict.”

LEVELING

Adjusting the timing or assignment of work to better match the resources actually available.

Across the Table: If the plan requires more people or equipment than we have at the same time, leveling spreads or resequences the work so demand better matches available capacity.

Use It — Field: “I only have one lift, so we're doing the north side first and the south side after.”

Use It — Management: “We're leveling the work around the available lift rather than scheduling both areas concurrently.”

MILESTONE

A significant point in a project used to mark an important event, commitment, completion, or transition.

Across the Table: A milestone usually marks an outcome rather than representing the work itself. Examples include site ready, equipment energized, substantial completion, or customer turnover.

Use It — Field: “We need this room ready by Friday because that's when the customer takes it.”

Use It — Management: “Friday's customer-turnover milestone depends on completing this room by end of day Thursday.”

RECOVERY SCHEDULE

A revised or supplemental schedule showing how lost time will be recovered and how the project will return to an acceptable completion path.

Across the Table: A recovery plan explains what we're going to change. A recovery schedule shows when those changes are expected to produce the recovery.

Use It — Field: “We're adding Saturday and splitting the crew next week to get the lost time back.”

Use It — Management: “The recovery schedule incorporates Saturday work and parallel crews to regain the lost duration.”

SEQUENCE OF WORK

The planned order in which activities are performed so each step supports what needs to happen next.

Across the Table: Sequence isn't just the order we prefer. Changing sequence can improve production, avoid interference, protect safety, or create a way around a constraint.

Use It — Field: “Let's finish everything overhead before we set the cabinets.”

Use It — Management: “We're resequencing the work to complete overhead activities before equipment placement and reduce interference.”

WORK PLAN

The practical plan for how a defined piece of work will be executed, including sequence, resources, responsibilities, prerequisites, and expected results.

Across the Table: A schedule tells us when work is supposed to happen. A work plan gets closer to how we're actually going to make it happen.

Use It — Field: “Before tomorrow, I want to know who's doing what, what equipment we need, and where we're starting.”

Use It — Management: “The work plan defines crew assignments, equipment requirements, prerequisites, and execution sequence for tomorrow's activity.”

WORKFACE PLANNING

Planning work at the point of installation so crews receive executable assignments with the information, materials, tools, access, and prerequisites needed to perform efficiently.

Across the Table: The schedule may say an area is ready to work. Workface planning asks whether the crew actually has everything needed to perform that specific work when they get there.

Use It — Field: “Before I send them over there, I want the material, drawings, lift, and access ready.”

Use It — Management: “Workface planning identified missing access and material requirements before the crew was released to the area.”

WORK-IN-PROGRESS (WIP)

Work that has been started but has not yet reached a completed or accepted state.

Across the Table: Starting more work doesn't necessarily mean producing more. Too much work-in-progress can tie up labor, material, space, and attention without increasing completed output.

Use It — Field: “Quit opening up more areas. Let's finish what we've already started.”

Use It — Management: “We're limiting work-in-progress so resources stay focused on completing existing activities before starting additional work.”

CONTINGENCY

A planned backup of time, money, resources, or an alternate course of action used when the original plan cannot be followed.

Across the Table: A contingency isn't the same as reacting after something goes wrong. It is deciding in advance what option we have if a known uncertainty becomes real.

Use It — Field: “If this lift goes down, I've already got another one available tomorrow.”

Use It — Management: “Our contingency for equipment failure is a backup lift reserved locally and available within one day.”

EXECUTABLE WORK

Work that can actually be performed now because the required information, materials, access, resources, approvals, and preceding activities are in place.

Across the Table: Scheduled work and executable work aren't always the same thing. A schedule can show ten available activities while field conditions make only three of them realistically executable.

Use It — Field: “I've got eight people here, but only enough ready work to keep four of them productive.”

Use It — Management: “Labor capacity exceeds the amount of executable work currently available, so additional manpower will not improve production.”

IDLE TIME

Time when a person, crew, or piece of equipment is available but unable to perform productive work.

Across the Table: Idle time is often the visible result of another problem—poor coordination, missing material, unavailable access, equipment failure, or work that wasn't ready.

Use It — Field: “The crew sat for an hour waiting on the lift.”

Use It — Management: “We incurred one hour of crew idle time due to delayed equipment availability.”

PLAN RELIABILITY

How consistently planned work is actually completed when promised.

Across the Table: A plan isn't useful just because it looks good when we build it. Reliability tells us whether the commitments we're making are realistic and whether the conditions needed to execute them are actually being controlled.

Use It — Field: “We keep putting ten things on tomorrow's list and finishing six. We need a more realistic plan.”

Use It — Management: “Our plan reliability is low because committed work is repeatedly entering the week without all prerequisites cleared.”

RESEQUENCING

Changing the planned order of work in response to conditions, priorities, constraints, or opportunities.

Across the Table: Resequencing can protect production when part of the original plan becomes unavailable, but the change needs to be checked for downstream schedule, safety, trade, and resource impacts.

Use It — Field: “Electrical isn't ready, so we're moving outside and coming back to this room later.”

Use It — Management: “We're resequencing the work around the electrical constraint to maintain productive crew utilization.”

RESOURCE CONSTRAINT

A shortage or limitation of people, equipment, material, time, space, or another resource that restricts planned work.

Across the Table: Saying “we need more people” identifies a desired solution. Calling something a resource constraint requires us to first identify which resource is actually limiting production.

Use It — Field: “Another crew won't help. We've only got one piece of test equipment.”

Use It — Management: “Our current resource constraint is test-equipment capacity, not field labor.”

STANDARD WORK

An established, repeatable method for performing a task consistently and efficiently while meeting the required safety and quality standards.

Across the Table: Standard work gives us a known starting point. Once the best current method is understood, training becomes easier, performance becomes more consistent, and improvements can be measured against something.

Use It — Field: “Everybody needs to build the first one the same way before we start changing the process.”

Use It — Management: “We've established standard work for the installation so each crew starts from the same execution method.”

STARTUP TIME

The time required at the beginning of a shift, activity, or operation before productive work reaches its normal pace.

Across the Table: A crew can be onsite at 7:00 without producing at 7:00. Access, setup, staging, permits, meetings, equipment checks, and travel within the site can all affect when productive work actually begins.

Use It — Field: “If we stage this tonight, we can start building when we get here instead of spending the first hour setting up.”

Use It — Management: “Pre-staging the material will reduce tomorrow's startup time and increase available productive hours.”

WORK QUEUE

Work that is ready or waiting to be performed but has not yet entered active execution.

Across the Table: A healthy work queue gives crews somewhere productive to move when priorities change or a planned activity becomes unavailable. Too little creates idle time; too much can hide poor prioritization.

Use It — Field: “If they finish early, I've got two other ready tasks they can move to.”

Use It — Management: “We're maintaining a small queue of executable work so the crew can remain productive if the primary activity is constrained.”
